The situation

An invite-only access network where member requests, access decisions and venue coordination lived in chats, inboxes and people’s heads. Every market added multiplied the threads, and the operation’s memory belonged to whoever was online that day.

Where we started

The first workflow was the request queue in a single market — five inboxes became one list with one owner. No migration project, no big bang: one market ran on it until nobody wanted the inboxes back.

After that, opening the second market meant configuring the system — not renegotiating how anyone works.
