The situation
A limousine fleet, growing quickly. Drivers, vehicles, journeys, partner companies and last-minute changes were held together by calls, messages and one person’s memory — the company could not add vehicles without adding load to that one person.
Nothing had failed yet. But the way of working fit the company it used to be, not the one it was becoming.
Where we started
With the daily fleet sheet: who drives what, today. It was rebuilt every morning from overnight messages, so it was the first thing we fixed — the sheet now assembles itself from the journey records, and the morning starts from a picture that is already correct.
The handoffs, the escalation path and the management views were added onto that working base, one at a time.
What we built
Not an app first — an operating model first. We redesigned how responsibility, information and decisions move through the company, then built the systems that hold that shape in place.
How it runs now
The outcome
The business could grow its fleet without management complexity growing at the same rate. Coordination stopped being a person’s memory and became a property of the system — sixty-plus drivers, coordinated in real time, by one operations manager.
